Danone YoPRO: Growth through Higher-Margin Portfolio Expansion

A case study in building a new, premium segment inside a mature category

1. Executive Summary

YoPRO is Danone’s clearest example of growth not through acquisition (Coca-Cola/fairlife) or broad brand stretching (Nivea), but through creating a new, higher-margin sub-segment inside an already-mature category — yogurt. By targeting the functional, high-protein, fitness-oriented end of the market with sharp, consistent positioning, Danone’s high-protein platform grew from a standing start into a business reported to have surpassed €500 million in sales by 2022 and $1 billion by 2025 — just a few years after its core launch.

In doing so, it didn’t just win share inside yogurt; it helped premiumize the entire category, creating a “high-protein yogurt” segment that didn’t meaningfully exist before and that commands higher price points than standard yogurt.
