Lay’s: The Art of Being Everywhere

From 2017 to 2024, Lay’s grew its global household penetration by 7.4 percentage points — one of the strongest performances among the world’s fifty most penetrated CPG brands. It did not do this by inventing a new category, stretching its brand into adjacent territory, or making a series of acquisitions. It did it by executing the fundamentals of physical availability and marketing reach with exceptional discipline, market by market, channel by channel.

The Lay’s story is the definitive case study for Step 1 of the Penetration Ladder. It is a reminder that Step 1 is not a simple or primitive stage of brand development. Executed at scale and with rigour, it is enormously powerful — and harder to replicate than it looks.

The 7.4-point gain and the 36.3% endpoint are now confirmed in Kantar’s Brand Footprint 2025 study, which also shows the momentum carrying into 2025 — through a reformulation programme detailed later in this piece.
